Good morning. We are here as AcoustiTech's external strategy team. The company has built its position through strong acoustic technology and trusted professional relationships. But HearWell is about to launch a new product, and the market is changing fast because of AI, software, and the new OTC category.

Our core judgment is simple: the risk of standing still is now greater than the risk of controlled cannibalization.

We recommend three connected moves. First, keep the prescription flagship for complex and severe needs, while launching a separate OTC product family for mild-to-moderate users. Second, put both product lines on one shared AI, cloud, app, and clinical-evidence platform. Third, create a professional service bridge, so users can buy expert support separately when they need it.

HearWell's real threat is not only its lower price. Price and channel can be matched. The harder problem is its operating speed. Software can improve every week, user data can improve the algorithm, and a future-facing story can attract strong talent. At the same time, HearWell is expanding the whole market by reducing cost, stigma, and access barriers.

So the next question is: where should AcoustiTech compete, and what advantages can it still use? I will hand over to our second speaker.

Let us start with the market. There is still a large gap between low-cost OTC products and traditional prescription products. HearWell is not selling at the very bottom. Its price suggests that it is selling perceived value, not just cheap hardware. At the same time, only a minority of people with hearing loss use hearing aids today. This means demand is underserved, not absent.

AcoustiTech should therefore enter the open middle: more accessible than the traditional prescription offer, but more trusted than a low-cost consumer device.

The basis of competition is also changing. For the past forty years, the winner was the company with the best acoustic craft. Over the next two years, the winner will integrate hardware and software fastest. Over five years, the strongest position will come from useful data and credible clinical evidence.

This is important because AcoustiTech's assets are not obsolete; they are simply not being used in the right way. Its acoustic know-how, professional network, and complex-case experience remain valuable. The largest unused asset is its clinical and fitting data.

However, the company lacks AI talent, embedded software, cloud infrastructure, and direct-to-consumer capability. Our approach is: buy mature AI capability to save time, build the data and software backbone internally, and bond with professional partners to create remote fitting and follow-up services. AcoustiTech may buy technology, but it must keep control of clinical standards, data rights, and product architecture.

With that capability base clear, our third speaker will explain how the new business model should work.

Our operating model has two product tracks, one shared platform, and one service bridge.

The prescription flagship continues to serve complex and severe cases. It keeps full diagnosis, professional fitting, and real-ear verification. The OTC product family serves adults with perceived mild-to-moderate hearing loss. It offers self-fitting, clear pricing, remote-first support, and red-flag screening.

Between the two tracks, users can choose paid professional support, such as a remote consultation or a one-time in-person adjustment. This is not a third hardware product. It is a flexible service layer that helps users move to the right level of care.

Underneath, both tracks share the same acoustic platform, AI engine, account system, app, cloud infrastructure, data governance, quality system, and clinical-evidence process. Sharing the platform avoids duplicate investment and allows learning from both product lines.

The two-year plan is stage-gated. In the first three months, AcoustiTech forms a war room, contacts professional partners, and selects AI options. It then runs a limited regional pilot. From months ten to eighteen, the company validates the product, service model, and clinical evidence. National expansion only happens if return rate, gross margin, customer-acquisition cost, and customer satisfaction all pass the gate.

This two-year plan creates the evidence needed for a larger five-year transformation. Our fourth speaker will explain that direction.

The five-year goal is not simply to sell more hearing aids. It is to change the nature of the business.

Today, AcoustiTech mainly earns money from a one-time device sale. By year three, remote adjustment, software updates, and follow-up services can create an ongoing subscription relationship. By year five, the company may become a hearing-health platform serving consumers, insurers, and employers. But this expansion should happen only after the company proves real outcomes. The prescription business is the entry ticket because it provides clinical-grade data, professional trust, and regulatory capability.

This five-year vision is attractive, but it is only credible if AcoustiTech keeps the professional community on its side.

That is why the commitment to ENT specialists must be concrete and measurable. Experts should help define clinical endpoints and safety boundaries. They should join multicenter trials and review real-world outcomes. Professional services should be paid independently at fair-market value, never based on sales or referral volume. Red flags and complex cases should be routed to experts, and AcoustiTech should publish transparent safety and outcome reports.

The message is simple: AI should connect people to professional care earlier, not bypass professional diagnosis.

This trust commitment also defines how we manage risk. I will now hand over to our final speaker.

We divide the major risks into two groups.

The first group is irreversible. If AcoustiTech loses professional trust, creates a patient-safety problem, or violates medical and payment rules, the damage may be permanent. For these risks, the company should have zero tolerance: pause the OTC plan, delay the launch, or redesign the model immediately.

The second group is manageable. Cannibalization may be higher than expected, key AI talent may leave, or HearWell's new product may be clearly better. These risks should be controlled through predefined gates, limited investment, retention plans, and technology-partnership options.

We are therefore asking the board to approve five things: the dual-track product direction, the shared Digital Hearing Platform, a ninety-day expert coalition and pilot, a capped two-year investment envelope, and clear Scale, Pivot, or Stop authority at every gate.

HearWell will launch in two weeks, so AcoustiTech's response must begin now. But acting now does not mean making an unlimited commitment.

Our final recommendation is: protect trust, build speed, and let evidence earn the next dollar. Thank you.

A full acquisition is fast but expensive and may transfer too much control. Dual-track scores best overall because it separates customer promises at the front end while sharing expensive capabilities at the back end.

If current annual revenue is 100 million dollars, the proposed 24-month capital cap is 5.5 million, or 5.5% of revenue. The first 90-day release is only 0.4 million. Total five-year investment is 7 million.

In the base scenario, five-year attributable benefit is 11.5 million: 8 million from protecting the prescription core, 2 million from OTC and services, and 1.5 million from operating efficiency. Net benefit is 4.5 million, ROI is 64%, and payback occurs around year four.

The board should not approve all seven million upfront. Funding is released only if cash-flow coverage is at least three times, prescription contribution remains at least 95% of baseline, two OTC cohorts show non-negative contribution after returns and support, and no major clinical or compliance event occurs.

Assumption: all figures scale from a $100M revenue base and must be recalibrated with company data within 30 days.

The recommendation is therefore not “launch OTC at any cost.” It is “run a controlled learning strategy with predefined exit conditions.”
